Law firms are obsessed with AI. Which is funny because, in my experience, law firms should be more skeptical of AI than most industries. Your liability exposure is enormous. Your clients' data is sensitive. Your work requires precise judgment in ways that AI is still figuring out.
That said, there are real opportunities for law firms to use AI to improve economics without taking on unacceptable risk. But you have to be ruthlessly honest about what works and what's hype.
Skip This: "AI Lawyer"
There's been a wave of venture funding for AI products that claim to "do legal analysis" or "provide legal research" or "review contracts autonomously." These tools sound great in a pitch deck.
In practice, they're often overconfident and underperforming. I tested one "contract analysis" tool against a 30-page employment agreement. It flagged three "issues," two of which were nonsensical and one that was so obvious (employer indemnification clause exists) that a junior associate catches it in the first read.
The problem: AI is good at pattern matching, but law requires judgment about the unknown. "Here's a contract I've seen before and here are similar ones" is valuable. "Here's a contract and here are all the legal risks you might face" is a different category of problem.
Skip any tool that claims to replace legal judgment. Your malpractice carrier will thank you.
Start Here: Document and Communication Triage
This is where law firms get immediate value. And it's low-risk because you're not replacing judgment, you're filtering information.
Use case 1: Email triage — Your firm gets flooded with client emails, opposing counsel correspondence, court notices, and administrative stuff. AI can categorize these, flag urgent items, and route them correctly. Associates spend less time digging through inboxes. Client issues don't get missed.
Use case 2: Document categorization — In discovery, you get thousands of documents. You need to identify which ones are relevant, which contain privileged information, which are duplicates. AI can do first-pass categorization that saves associates weeks of review work.
These don't require the AI to make legal judgments. You're using AI to organize and prioritize, not to interpret. Much safer.
Next: Legal Research Assistance
This is a middle ground. AI isn't doing legal research—the partner is. But AI is helping.
Use case: A partner is researching whether recent case law affects a client's position on a particular issue. Instead of manually reviewing 50 cases, they feed a summary of the client's situation to Claude or GPT-4 and ask "what aspects of recent precedent might be relevant?" The AI flags patterns and connections that the partner might have missed or would have taken longer to find.
The partner still does the actual research and judgment. The AI is a research assistant that's faster than a junior associate at pattern matching.
This works well if you:
- Use tools with strong legal expertise (Claude seems more careful than ChatGPT on legal matters)
- Always have a partner review AI output
- Never rely on AI's citations without verification
- Treat it as an assistant, not an authority
Be Cautious With: Client-Facing AI
Some firms want to build chatbots that answer client questions, or use AI to draft initial responses to routine client inquiries.
This is legitimate if you:
- Are clear with clients that this is AI, not a lawyer
- Never use AI for matters that require judgment or advice
- Have a lawyer review before anything goes to the client
- Have clear escalation paths for complex questions
What I'd avoid: using AI to provide legal advice or counsel to clients, even with a lawyer's review. The risk-reward doesn't work. The time savings are modest, and the liability exposure if something goes wrong is enormous.
Skip: Predictive Billing or Case Outcomes
Some vendors sell AI tools that predict "how long this case will take" or "what's the probability of winning." These are fun to look at and make partners feel sophisticated.
But the prediction quality is usually poor. Most case-outcome predictions are based on historical data from that firm, which creates biases. And frankly, if you need an AI to tell you whether a case is winnable, you need a more experienced partner doing case intake.
A Practical Roadmap
Month 1: Implement email triage and document categorization. These are lowest-risk, highest-volume wins.
Month 2-3: Start a legal research assistant pilot with your research team. Measure accuracy and time savings carefully.
Month 4-6: If the research pilot works, expand. Simultaneously, evaluate client-facing AI if there's genuine demand.
Avoid entirely: Autonomous legal analysis, case outcome prediction, and replacing partner judgment with AI.
The Real Opportunity
Law firms don't need AI to think like lawyers. They need AI to handle the tedious, high-volume work that currently consumes associate time and allows partners to focus on judgment-based work that clients actually value.
The firms that build that advantage will improve their economics without taking on inappropriate risk. That's the sustainable play.
