I've seen dozens of AI pilots at professional services firms. Most of them fail quietly. The firm tries something for six weeks, the results are "mixed," and the whole thing gets shelved. Then six months later, someone asks "whatever happened with that AI project?" and nobody remembers.
This isn't because AI doesn't work. It's because pilots are designed wrong. Here's the pattern I see repeatedly, and how to break it.
Failure Pattern #1: You're Piloting the Wrong Thing
The most common mistake: picking an AI application because it's exciting or because a vendor pitched it, not because it solves a real problem that someone is actually complaining about.
I watched a legal firm pilot an AI contract analysis tool. They thought it would save their associates time. It did technically work, but their associates weren't spending time on contract analysis—they were spending time on intake calls and research. The AI solved a problem they didn't have.
The tool was implemented. Twelve people tried it once. Nobody used it again.
How to fix it: Before you pick a technology, spend a week interviewing your team. What frustrates them? Where are they wasting time? What would actually change their day?
Then pick the AI application that addresses a top-three frustration, not something that's technically impressive. You want something your team will naturally want to use because it makes their life easier.
Failure Pattern #2: No Clear Success Metric
You run the pilot. People use the AI tool sometimes. You check in at six weeks. The feedback is vague: "It's okay," "It seems useful," "I liked this one feature."
Now you have to decide: is this a success? Should we expand? The answer is unclear, so you stall. Eventually, the pilot just ends without a decision.
The problem: you never defined what success looked like upfront. You didn't know what you were measuring.
How to fix it: Before you start the pilot, define success in one number. Not three numbers. One.
Is it "10 hours saved per week"? "90% accuracy on document classification"? "50% of routine emails auto-triaged"? Pick one thing you can measure objectively.
Then measure it weekly. If you hit it, the pilot succeeded and you expand. If you miss it, you either adjust the tool or accept that this wasn't the right application.
Failure Pattern #3: No Designated Owner
You announce the pilot. Everyone's supposed to try it. But nobody's explicitly responsible for making it work, getting feedback, troubleshooting problems, or updating the team.
So when something breaks, people assume it's a technology problem and they give up. When adoption is slow, nobody notices because nobody's tracking it. The pilot becomes "the thing we tried that didn't quite work."
How to fix it: Assign one person—not your CIO, someone who actually understands the workflow—to own the pilot. Their job is to:
- Make sure people know how to use the tool
- Troubleshoot problems immediately
- Collect weekly feedback
- Report on the one success metric
- Make small adjustments if the tool isn't quite right
Give them 10 hours a week for 8 weeks. That investment pays for itself if the pilot succeeds.
A Better Pilot Design
Here's the structure that works:
Week 1-2: Problem Validation — Talk to your team about the actual problem you're solving. Make sure the AI application is addressing something they care about.
Week 3: Baseline Measurement — How much time do people currently spend on this task? How many errors happen? What's the status quo?
Week 4-5: Setup and Training — Get the tool configured and trained users on how to use it. Make sure it's actually solving the problem or you pivot.
Week 6-10: Pilot Run — Measure the success metric weekly. Owner collects feedback and troubleshoots issues. You're looking for clear improvement on the one metric you defined.
Week 11: Go/No-Go Decision — Did you hit your success metric? If yes, plan expansion. If no, either adjust and run another 4 weeks, or sunset the pilot.
The Real Truth
Most AI pilots don't fail because the technology doesn't work. They fail because they're set up as exploratory exercises with no clear definition of success and no owner to drive adoption.
Design the pilot like you'd design any business process improvement: clear problem, clear success metric, clear owner, regular measurement.
Then you'll know whether to expand or move on to the next opportunity. And that certainty is worth more than vague hope.
